Establishing an agile testing team

The background

Implema Business Solution was a key partner in streamlining a client's sourcing processes and managing external labor, working closely with SAP Fieldglass. The client, a global telecom player with operations in over 170 countries, faced major challenges in managing and coordinating their extensive network of external consultants. They needed a more structured and unified solution to manage the workforce that was spread across multiple countries and projects.

After a comprehensive analysis of needs and existing processes, the client chose to implement SAP Fieldglass as its Vendor Management System (VMS). The platform allows it to efficiently manage the recruitment, administration, compensation and evaluation of external consultants and their suppliers. Today, the system is used to manage up to 20,000 consultants and covers 90% of the total costs of external labor.

Mission

When the company rolled out its VMS system, extensive testing was required as it was integrated with many other systems. The testers did not work in an agile way and were not coordinated in a team. As a result, testing became a bottleneck in system solution roll-outs. Other challenges were that the system solutions were complex and required adaptations to each country's specific requirements and regulations.

The company decided to hire Implema Business Solution as its partner and a Senior Test Manager to implement a transformation towards a more agile way of working and to train employees in agile projects and testing methods.

The assignment given to Implema Business Solution was to establish a more efficient and agile way of working, create a test team and lead, coordinate and coach the testers who worked remotely in different countries and test the system solutions.

Solution

With the help of a test manager from Implema Business Solution, a new agile test team was created and the people were trained in agile working methods and agile project methods to plan, implement and follow up the tests. The test team and the testing process became an integral part of the development process, increasing quality, efficiency and customer satisfaction. The testing team managed to shorten the testing period from 10 working days to 3-4 working days, which allowed to finish some projects earlier than planned and save both resources and costs. The test team also freed up over 30% of their time, which was used to take on several new tasks and help other teams, including the support team and the training team.
